How to achieve Class A supply chain excellence: a step-by-step roadmap

Imagine your ideal supply chain process. What would it look like? You might use different terms, but if you broke down each component, it would likely include: Consistently high service levels, strong forecast accuracy, optimized inventory investment/management, end-to-end visibility, cross-functional alignment, data-driven decision-making, the flexibility to respond quickly to disruptions, and a culture of continuous improvement.

Getting there might seem impossible right now, but it’s not. And the good news is, it’s absolutely worthwhile to start moving toward that goal even if certain steps aren’t in the cards for your business right now. Organizations that make incremental supply chain improvements with a “Class A” level of excellence as their goal will see many of the benefits along the way, even if there are still significant issues to address.

In this article, we’ll go over the specific roadmap and steps needed to attain true supply chain excellence. This level of performance isn’t achieved through isolated technology investments or myopic cost-cutting initiatives, but through a disciplined, end-to-end transformation of people, processes, planning, data integration, and decision-making.

What is a “Class A” level of supply chain excellence?

Formally, “Class A” Business Excellence is Oliver Wight’s definitive standard for high-performing organizations. The late Oliver Wight wrote his book about the Class A Standard for Business Excellence more than 40 years ago, and this standard is the highest globally recognized benchmark for business and supply chain performance, a comprehensive model that defines what “excellence” looks like across nine core areas of enterprise performance, from strategic planning and people leadership to supply chain, demand, and portfolio management. A Class A business has achieved flawless end-to-end integration, sustained profitability, and agile responsiveness to market changes.

We should make it clear that we aren’t formally affiliated with Oliver Wight and the roadmap and steps provided here aren’t endorsed by that organization. Rather, we use “Class A” as a general descriptor for top-tier supply chain excellence.

Supply chain performance has become a competitive differentiator

The past few years have presented almost unimaginable challenges and supply chain disruptions. Socio-political violence and unrest, global pandemics, middle east turmoil, severe weather events, spiking energy and labor costs, and other challenges have created havoc in local and global supply chains. What’s more, our 2026 survey found that the great majority of organizations are unprepared for rising supply chain volatility. This may be due to:

  • S&OP being owned by supply chain management (SCM) rather than by the organization
  • Poor cross-function integration
  • Siloed decision-making
  • Unpreparedness for demand shifts
  • Inaccurate/incomplete data and analytics=weak forecasting
  • Anchoring on efficiency rather than flexibility
  • Processes based on legacy ERP systems and spreadsheets
  • Or other problems

Businesses who have adopted intelligent S&OP/IBP systems and strategies have developed the flexibility and resiliency to maintain a high level of supply chain excellence even in turbulent times, and consistently win in the market. Many companies wedded to legacy systems and outdated processes have not managed to survive one serious supply chain disruption, let alone the firestorm of volatility we’ve seen over the past decade.

What does supply chain excellence look like?

So, let’s go over the attributes common to businesses exhibiting a “Class A level” of supply chain excellence. These include (but may not be limited to):

  • Consistently high service levels: Achieving a high level of service for a month is something to be proud of. However, if this doesn’t happen regularly, month after month, you have some work to do.
  • Strong forecast accuracy: Robust supply planning and demand forecasting (ideally as part of an intelligent integrated business planning process) is vital to supply chain success.
  • Optimized inventory investment/management: In concert with intelligent supply and demand planning, top-tier organizations optimize their inventory levels, their processes, and management, as well as diversifying sourcing/suppliers and related logistics.
  • End-to-end visibility: Class A level organizations achieve and maintain full visibility into every step of the supply chain.
  • Cross-functional alignment: Supply chain management is integrated as part of the company-owned S&OP process. All teams are aligned with a single, clear set of marching orders.
  • Data-driven decision-making: Top companies never guess or make decisions based on habit, tradition, or historical data alone. Today’s AI-enabled data and analytics platforms allow dynamic scenario creation and real-time data throughout the supply chain.
  • Flexibility to respond quickly to disruptions: Class A businesses learn from errors and invest in tools, resources, and people that enable effective and rapid responses to disruptive events.
  • Culture of continuous improvement: The best organizations are always looking for ways to optimize systems, processes, habits, and culture.

A step-by-step roadmap to achieving “Class A” level supply chain excellence

Next, let’s go over each step in creating a truly excellent supply chain.

Step 1: Establish executive alignment and strategic objectives

Every successful supply chain transformation begins with clear executive sponsorship and alignment between supply chain strategy and business goals. As we mentioned above, supply chain management should be an integral part of the enterprise-owned S&OP process. Supply chain objectives are inherently connected to corporate strategy.

Identify your desired outcomes, which may include growth, cost leadership, customer experience, resilience, sustainability, working capital improvement, service differentiation, risk reduction, and/or others. Create a governance structure, assign accountability, define your success metrics, and allocate resources.

Without executive alignment, supply chain initiatives often become fragmented and fail to deliver sustained results.

Step 2: Assess current maturity and identify performance gaps

Organizations cannot build a roadmap to achieving supply chain excellence until they understand their current capabilities and performance limitations. To that end, conduct a comprehensive supply chain maturity assessment. This may be a purely internal exercise or you might consider engaging a consultant for a fresh look at the situation. Consider benchmarking yourself against those you consider leaders in your industry. At a minimum, evaluate your:

  • Planning processes
  • Procurement
  • Manufacturing
  • Warehousing and logistics
  • Data quality
  • Technology platforms and tools

In addition, review operational KPIs such as:

  • Forecast accuracy
  • Inventory turns
  • Order fulfillment
  • On-time delivery
  • Perfect order rate

Attempt to identify the root causes of any misses here, and make a plan to address them. Failures may be due to process inconsistencies, technology limitations, organizational/data silos, skills gaps, or other issues.

Establishing a factual baseline of performance helps prioritize improvement efforts and avoid investing in the wrong areas.

Step 3: Build a foundation of accurate, connected data

Reliable data is the foundation upon which every “Class A” level supply chain capability is built. With that as the goal, work to improve your business’s master data management. Eliminate duplicate records or workflows, standardize definitions and metrics, and create a single source of truth for every team to work from.

Ideally, integrate modern IBP, logistics, and supplier systems. (Legacy-type ERP systems may need to be upgraded or abandoned in favor of today’s more integrated, more capable S&OP or IBP platforms.) Strengthen data governance, establish and follow clear data ownership responsibilities, and prioritize data quality standards and validation processes.

Today’s intelligent, integrated planning, analytics, and data integration software tools enable real-time reporting, flexible scenario development, and improved visibility.

Step 4: Transform planning into an integrated business process

Class A level organizations treat planning as a holistic, strategic business priority rather than a disconnected forecasting exercise. Using modern data/analytics integrations, work to align demand, supply, inventory, and financial planning, shifting from more siloed, functional forecasting to integrated planning owned by the whole organization and with full executive buy-in, resource allocation, and participation.

This improves collaboration across departments including sales and marketing, aligning all functions around a single plan. All operational and supply chain plans become connected and intentionally directed toward achieving the business’s primary financial and strategic objectives.

Step 5: Optimize inventory, sourcing, and fulfillment

Achieving top-tier supply chain performance requires balancing customer service expectations with cost realities and working capital objectives. Intelligent, integrated planning helps prevent costly stockouts and overstocks, but inventory, sourcing, and fulfillment processes can also be carefully vetted and optimized. Work to improve inventory segmentation, establish robust inventory policies, optimize safety stock buffers, and improve supplier collaboration and relationships. This may include developing strategic partnerships with more suppliers and/or sharing your forecasting data with them (which they would reciprocate) to improve both your organization and the supplier’s.

If you use warehouses, consider hiring an outside consultant to evaluate warehouse locations, operations, and transportation flows, with the goal of reducing lead times and improving efficiency without impacting customer service outcomes. With inventory management as with sales/demand planning, it’s important to keep flexibility as the primary priority, rather than a dogmatic focus on cost-cutting efficiency. Excellence comes from balancing inventory availability, cost efficiency, flexibility amid volatility, and customer satisfaction.

Step 6: Enable digital supply chain capabilities where appropriate

Today’s digital technologies provide the visibility, automation, and intelligence required to scale supply chain excellence. We’ve already discussed advanced, integrated planning systems. These may also be used to expand supply chain visibility, incorporating predictive analytics to achieve KPI goals.

Introduce automation of processes where appropriate. Nearly all businesses can now afford tools allowing AI-driven forecasting, and depending on an organization’s size and budget, they may consider establishing supply chain control towers, using digital twins, and enabling automation tools.

It’s natural to assume that technology can solve every supply chain problem, but it’s also important to avoid technology-first thinking. It’s a better approach to examine and redesign inefficient processes before implementation of a particular technology solution, otherwise the tech could essentially be formalizing poor processes or digitizing ineffective or inefficient workflows. When you do decide to examine digital solutions, prioritize high-value technologies that will provide the greatest value, focused on measurable business outcomes.

Step 7: Develop supply chain talent and culture

It’s tempting to take the view that our post-postmodern supply chains can essentially run themselves, but even the most sophisticated supply chain systems will fail without skilled people at the controls and a culture of intentional improvement.

Top companies invest in supply chain leadership training and development, strengthen leadership skills, build their creative thinking and analytical capacities, encourage cross-functional collaboration, and foster a continuous improvement mindset. Encourage experimentation (obviously where risk is within acceptable limits). Reward creative problem-solving. Share best practices and learnings with all parts of the organization, and with those other companies and suppliers you’ve developed strategic partnerships with. All of this helps build future-ready capabilities and improve flexibility in chaotic markets. Remember, people remain the most important driver of sustainable supply chain excellence.

Step 8: Measure, monitor, and continuously improve

Class A level supply chains never consider excellence a finished destination. Instead, continuous improvement is built into their operating model. This is not to say that leaders and managers should convey disappointment or dissatisfaction with good work and good results… quite the contrary. Great leaders defer credit to their teams, point out wins, and reward KPI goals being met.

However, they also understand, and convey to their teams, that there is always something that can be improved. Root-cause analysis and incremental, continuous improvement should be the mindset and goal of everyone involved in the supply chain and across the organization. It’s helpful to:

  • Establish a balanced KPI framework based on real data and achievable goals
  • Monitor performance regularly
  • Conduct periodic supply chain maturity reviews
  • Adapt to changing market conditions
  • Track leading and lagging indicators, such as service levels, forecast accuracy, inventory health, cost-to-serve, and supplier performance

Long-term excellence depends on the ability to learn, adapt, and improve faster than competitors. Achieving a “Class A” level of supply chain excellence is likely a multi-year journey that requires strategic alignment, disciplined execution, and a commitment to continuous improvement. However, companies that commit to this path can achieve higher service levels, lower costs, greater resilience, faster growth, and a supply chain that can not only survive, but thrive amid uncertainty and disruption.
